Can't change NPC Portraits

I have a mega installation and for some reason I can't replace minsc's and viconia's portraits. I used Photoshop CS 2 and made the following portraits:

VICONIAL.bmp - 210x330 pixels, 24 bit depth
VICONIAM.bmp - 110x170 pixels, 24 bit depth
VICONIAS.bmp - 38x60 pixels, 24 bit depth
NVICONL.bmp - 210x330 pixels, 24 bit depth
NVICONM.bmp - 110x170 pixels, 24 bit depth
NVICONS.bmp - 38x60 pixels, 24 bit depth

MINSCL.bmp - 210x330 pixels, 24 bit depth
MINSCM.bmp - 110x170 pixels, 24 bit depth
MINSCS.bmp - 38x60 pixels, 24 bit depth
NMINSCL.bmp - 210x330 pixels, 24 bit depth
NMINSCM.bmp - 110x170 pixels, 24 bit depth
NMINSCS.bmp - 38x60 pixels, 24 bit depth

And dumped them into the override folder. I also went into each NPC's .cre file and and updated the portrait variables. But in the game they just show up as the blank question marks. It's strange because I seem to have remember doing this before on another installation and it worked without a hitch. I then used near infinity to check the portraits and they displayed properly (they show up as black if you saved them at 32 bit depth). I also attempted to mess with the portrait.bif file with WinBiff, but that just made it worse, luckily I backed up portrait.bif and my chitin.key. Now, I am running out of ideas. Sorry if is a stupid question, but I honestly have no idea what is wrong here. Please give me some suggestions. Thanks in advance.

Small portraits should be of 8 bit colour depth. The 24 bit depth is not displayable in the GUI.
